首席执行官Bo Andersson等领导向我们述说，该原始设备制造商在转型过程中为什么要裁员、停业并要彻底改变质量标准雷诺-日产联盟计划在2016年获得40%的俄罗斯的新车市场份额。尽管现在市场不景气，但是它有望成为欧亚大陆最大，世界第五大市场。为了达到这个目标，联盟在俄4个品牌 — Lada, Renault，Nissan以及新进引进的Datsun — 需要将他们的集体市场渗透提高大约30%。 集团在俄4家工厂将需要全速运转，尤其是表现极其欠佳的Toglatti伏尔加工厂，这里是Lada汽车的老家。Toglatti目前的年产量还不足600,000辆，但已经在加快速度要超过百万产量。 联盟依靠整体市场的规模，只有在俄罗斯每年销售120万至160万辆汽车，才能达到40%的目标。但是雷诺俄罗斯总干事Bruno Ancelin相信，这个目标完全有可能达成，而且经济一旦开始恢复，西方国家解除因乌克兰危机而施加的经济制裁，俄罗斯的市场能每年消化400万辆汽车。 然而，他说俄罗斯市场的萎靡现状与乌克兰危机并没有直接的关系。他说，“这是因为政府的政策发生改变。卢布在2013年开始贬值之前一直很稳定。与欧元的汇率与去年10月份乌克兰危机之前一样。现在的俄罗斯市场发展很不稳定，严重下滑，但是恢复的应该也会很快。”“首先，我们需要增强竞争力。我们现在毫无竞争力可言” —— 伏尔加汽车，Bo Andersson联盟已经计划提高生产力，以满足形势回转之后的需求。圣彼得堡的日产工厂将生产力翻番，年产量达到100,000辆，并将车型从3个增加到5个，包括新款Qashqai汽车和新一代Pathfinder，并且一同生产内燃机（这是俄罗斯历史上的第一）和混合动力系统。 伏尔加公司第二个工厂位于东部的Izhevsk，年产量达到100,000辆，将成为新一代Nissan Sentra汽车的生产厂。同时，莫斯科的雷诺工厂（有一部分在过去是莫斯科人的）将继续保持年产量180,000辆，尽管在2013年的生产达到了195,000辆。 拉达汽车和雷诺汽车在俄罗斯市场分别处于第一和第二，而日产屈居第五；但是比较他们的前途，差距就更大了。今年，拉达汽车的市场份额时而跌至16%，及时最后数据出来也不会好到哪里。但是雷诺却一路刷新，市场份额达到7.9%，而且还在增加，目前已经接近拉达的一半了。日产同样也在稳步提升，占据6.5%的市场份额。重现复苏奇迹如果联盟想要达到目的，首先要解决来自拉达的冲击，这也是为什么Bo Andersson在2014年伊始担任首席执行官之初，就努力执行类似嘎斯（是俄罗斯卡车与公交车制造商，以及汽车合约生产商）所实现的转型。在嘎斯，他将公司从2008年亏损10亿美元的处境，拉到3年之后创下2.64美元利润的记录。 当被问到伏尔加是否将追随他在嘎斯公司走过的相同路径时，他只回答说：“是的”。追随Andersson从嘎斯来到伏尔加，担任首席财务官的Eugeny Belinin则更加直截了当。他说，“问题的80%都相同，但是在嘎斯，我们做起事来更加自由。而总统（弗拉基米尔 普京）和政府给予的关注也不一样。这里更具有政治性。拉达公司在俄罗斯具有象征意义。” Andersson将自己的管理风格归纳为：“我把所有的事情都分割成小部分，然后下达简单的指令。”在降低成本提高生产效率、工作实践、质量和客服方面，他可是名声在外。 他已经大刀阔斧地削减拉达工厂的成本，使供应和需求持平。他对AMS杂志谈起了最近莫斯科汽车展，“我们的存货太多了。首先，我们需要增强竞争力。我们现在毫无竞争力可言。我们已经从生产规划中削减了50,000辆，而且还公布了另外一个削减25,000辆的计划。我们的员工还是全额工资，但是我们将花费一些时间对他们进行质量要点培训。” 他继续说道：“从9月1日开始，我们就已经完全转型，只按照订单生产。1月份，我们有60天的存货。目前，我们每个月有47天的库存，以后会见到40。过去我们一直向外释放了错误地信息。其实，经销商能卖出去多少，就要多少汽车。” 失业在这样一个业绩欠佳的工厂里无法避免，而且愈演愈烈 — 到今年年末为止，将会有13,000人离开岗位，将总人数缩减到53,000人 — 但不一定在某个既定部门。Andersson说，“一共有9个管理层，每个岗位都有副职。你不能有18个管理层啊。现在我们只有5层。” 在莫斯哥两个办公室中的一个已经关门了，员工也从53人削减到11人；而用于接送管理人员的司机人数也从25名削减到4人。Andersson说，“我们是为劳动阶级人民制造汽车的。从8月1日起，我们所有的高层管理人员都开拉达汽车，而不是他们的奥迪。” Anderssons的方法似乎非常清晰，但有些残忍：“裁员总是很困难，可是去年我们每人每年只生产了20辆汽车。今年，我们能平均生产40辆车，但是想要跻身竞争行列，我们得达到每人60辆。”
