Article- 贝廷：巴西的巨兽
菲亚特克莱斯勒在全球最大的工厂已经升级了冲压车间和装配大厅，扩大建设还在继续，新的喷漆车间还未完工，预计到2016年才能投入运营菲亚特贝廷本身近乎一座城市，在巴西米纳斯吉拉斯州（面积为248万平方米，人口有25,000人）的工厂面积达到829,700平方米 — 这里对一些工人来说意义甚至超过故乡。工厂年产量达到740,000辆汽车，日产量超过3,000辆，是菲亚特集团平均产量的4倍，自1976年推出轻型商用车以来，共生产1,300万辆汽车和轻型商用车。2012年，工厂突破811,000辆大关 — 比最初生产增长了4倍。 贝廷拥有所有汽车制造车间：冲压车间、汽车车体修理长、喷漆厂和装配厂；还有悬架、发动机和变速器生产。这里还是菲亚特克莱斯勒集团在拉丁美洲的总部所在，结合了产品工程、研发、市场、营销、法务、IT、财政和通讯等功能。该厂是集团内最大的工厂 — 事实上，这是世界上三大汽车制造厂之一 — 而且据菲亚特克莱斯勒拉美地区制造总部的Alfredo Leggero说，菲亚特能在这个地区取得成功，工厂做出了“根本的”贡献。 2013年，菲亚特卡莱斯勒在南美洲共售出900,000辆汽车，在过去12年里成为巴西的领头羊，其中贝廷使集团占到22%。鉴于该地区巨大的发展潜能以及持续增长的人口，加上人均汽车占有率较低，集团计划到2018年将南美的年销量提高400,000辆，其中包括220,000辆菲亚特和180,000辆吉普。 贝廷将在这个计划中起到举足轻重的作用。事实上，这个居于菲亚特克莱斯勒集团皇冠上的珠宝，会因为一个新的喷漆厂的建立而更加璀璨夺目，年产量将迅速提高到950,000辆。假如这个都不够，菲亚特还会在伯南布哥州的戈亚纳建立一个新的生产中心。 大规模扩建 当然，规模才是首要 — 是将数量如此众多的部分、车辆和车型有机组合在一起的保证。贝廷在6个平台上制作16款车型 — 比其他任何一个菲亚特卡莱斯勒工厂都要多 — 共有220个版本。除了车身户外，贝廷发动机工厂每年能生产700,000部发动机，变速器工厂能生产600,000个（事实上，他们能够生产732,000个发动机和662,000个变速器）。 贝廷所需的64,030个零部件，由294个供应商以货车运输。那里没有供应商园区，但是菲亚特已经成功将合作伙伴拉拢到附近，其中的60%的供应商在距离工厂50公里距离之内 — 这在过去是个不小的进步，因为那时组件是靠货车从圣保罗（米纳斯吉拉斯以激励政策吸引了OEM制造商先锋）附近的原始汽车中心运来的。这意味着，每天都有1,600辆货车进入贝廷，25%的零部件都是以准时化顺序供应（JIS）系统送递。 所有这一切都需要一个庞大的组织，Leggero认为公平地讲，贝廷是“一个成功处理汽车厂内复杂性和灵活性的典型”。他补充说，目前的工厂扩建必须与常规生产同步：额外的货车，人力和运输。 “我们没有最好地技术，但是我们拥有最强的积极性和最好地员工” —— 菲亚特贝廷，Antonio Filosa Leggero认为工厂平稳的生产的“基本原理”就是菲亚特世界级制造的方法论，但是贝廷的金字塔形管理系统形成了每个部门都有额外的策划办公室，造成了无法形容的损失和浪费。领导层通过一个基于关键绩效指标(KPI)和关键活动指标(KAI)的检测系统进行管理，并扩大世界级制造的支柱。 ...

南圣卡埃塔诺工厂建于1930年，是通用在南美洲最早的工厂，已经进行了大量的现代化改进，最近又将其汽车车体修理厂和冲压车间进行升级换代今年8月份，通用(GM)宣布了在巴西斥资29亿美元的投资项目，用以发展新产品、新技术和培训，以及组件本土化 — 政府对这一举动非常欢迎，因为这可以通过Inova-Auto新政推动更多的境内生产。通用巴西总裁Santiago Chanmorro评论说，今后4年的财务承诺显示了通用对该国的长期信心。实际上，通用在几十年前，早在最近全球的原始设备制造商掀起投资狂潮，试图在这生机勃勃的市场上分一杯羹之前就坚信巴西将会成为汽车生产基地了。通用在1925年就在圣保罗的伊皮兰加进行全散件组装业务，继而在同地区São Caetano do Sul建设第一家工厂 — 现在这个工厂已经是84岁高龄了。 工厂的年龄在今天遇到了一些操作上的挑战，最主要就是原因是占地290,505平方米相对小一些的场地，其中的254,209平方米的建设区现在完全被城市所包围。这不仅无法进行扩大建设，而且原来的构造也已经不太理想了。“我们融入到城市里，城市也融进我们的生活”— 通用巴西，Sonia Campos至于可持续性发展，扭转预先定义的环境足迹是很困难的；工厂总监Sonia Campos就承认，São Caetano do Sul“永远不会像Joinville”，Joinville是新的通用发动机工厂，是南美第一家获得LEED认证的汽车工厂。尽管如此，这里还是实行了许多可持续性举措，来提高水循环和能源消耗，减少浪费，达到零垃圾水准。 从生产的角度看，São Caetano do Sul工厂的持续升级，尤其是对冲压车间和汽车车体修理厂的升级，极大地促进了效率以及处理更广泛汽车类型的能力。据Campos说，冲压车间的升级已经引起质量上的“超乎想象的进步”；她补充说，通用已经认定工厂达到了BIQ III级别，这是个令人瞩目的成就，世界上鲜有几个工厂已经达到了IV级，而没有一个工厂达到了V级。除此之外，目前还有一个占地30,000平方米的材料组装和测序仓库(MASC)正在建设当中，目的是为了减少对第三方工厂的依赖。工作的第一阶段始于2013年2月份，第二阶段和第三阶段将于今年年末结束，而第四阶段和第五阶段计划于2015年完工。这个仓库将运营一个精益战略，能使São Caetano do Sul工厂提高材料运输效率，并减少物流成本。工厂每天处理6,200个零件编号，接收850个货车，消耗110万个组件。Campos说，São Caetano do Sul工厂目前拥有6,000名员工，以“近乎极限的生产力”进行3班制工作，每个星期工作超过40小时。工作量达到52jph。产量自2009年起一直提高，在2013年创新高，达到266,620辆。 São Caetano do Sul工厂除了成为一个完整的汽车工厂之外，还具备诸如产品工程、制造工程、设计、全球采购与供应链这样的部分。工厂不仅是公司在巴西最老的工厂之外，还是通用巴西的指挥部。自动化进程冲压车间占地7,891平方米，拥有18条生产线，其中的两条已经完成自动化改进，配有超大舒乐设备，能提高30%的产量；剩下的人工设备将到2015年为止完成替换。冲压车间里324员工中的大多数在每班工作里都会涉及到材料运输，部门经理Harry Imgartchen称之为工厂 “最重要”的工作。传统的生产线是由一队10人组成的工人，2人一组每小时运输288件零部件，基准是259件。相比之下，自动化生产线只需要4个人和一个队长就可以一次性完成2,000吨的运输，每分钟完成6到6.5次，或者是每小时380个行程，工作基准是299个。5月份，这些新机器的效率却被一场失去控制的外部事件全盘打乱：支架与车轴供应商发生的一场罢工，使冲压工作停止了3天（那个星期正好有AMS采访）。但是生产很快恢复正常。Campos评论说，供应商存在的行业行为问题“与欧洲的情况毫无二致”。 冲压车间里拥有262个模具，总重量达到40吨，用于生产85种不同的面板，每月有6,5000吨的钢铁用于生产超过400,000件冲压部件。每天进行20次的启动，但是最新自动化设备已经缩短了启动时间，每次从16.5秒减少到7.5秒。现在还没有生产铝制品零部件，但是据Imgartchen说，“将来”会生产。如此一来，São Caetano do Sul工厂目前的冲压工作，每天要进行3至4次，而美国的通用工厂能达到5次。 但是，通用巴西至少在一点上可以支撑北美的工厂：一次在AMS巡回采访中，São Caetano do Sul工厂正在努力为新款Cruze赶制模具，使用的是他们自己的制模车间里用自己的工具；最后的调节应该由通用北美团队来进行。 Imgartchen指出，现代模具“非常复杂”，可以称得上是机器了，他还强调了冲压车间“高质量水平”的重要性。在São Caetano do Sul工厂，所有的模具都保留在厂内操作，而目前冲压车间能取得98.5%的无触碰率。其产量全部放到装配线上排序。混合型车体工作汽车车体修理厂有两个部分组成，占地27,328平方米：其中一个用于Montana皮卡车的生产，另一个用于Spin, Cobalt, Cruze掀背式汽车和Cruze斜背车。在2011年至2012年的升级过程中，这四个车型替代了Vectra掀背式汽车和斜背式汽车、Astra以及Coras Calssic。 之前，每个汽车车体修理厂的生产线都生产单个车型，但是制造业灵活性的全球新概念导致Cruze, Cobalt和Spin都在同一条生产线上进行生产。如果São ...
